Review protocol — instantiates Knowledge-Warrant Audit
A structured check that asks whether the confidence attached to each claim is justified by its warrant strength and stakes.
Claim-Confidence Warrant Review is a convened, structured session whose single question is alignment: for each load-bearing claim, does the confidence we are placing on it match the strength of its warrant — scaled to what riding on it would cost if it were wrong? It is not a table, a label, or a standing schedule; it is a deliberate meeting with a protocol, run at a point in time on a specific decision. Its defining move is the two-axis judgment: warrant strength alone is not enough, because a thin warrant is fine for a low-stakes claim and dangerous for a high-stakes one. The review deliberately raises the bar where the consequences are severe and relaxes it where they are trivial, then convenes a challenge to pressure-test the beliefs the group is least willing to hear questioned.
Example¶
A central bank's policy committee is about to hold rates, and the case rests on a forecast that inflation will keep easing. Before the vote, they run a Claim-Confidence Warrant Review on the forecast's key claims. "Goods-price disinflation continues" is stated with high confidence; the review traces its warrant (three months of falling readings, illustrative) and judges the warrant moderate — real, but short and reversible. Because the stakes of being wrong are severe (a policy error in either direction is costly and slow to unwind), moderate warrant does not license high confidence: the review flags a confidence-warrant gap and downgrades the stated language from "expect" to "provisionally expect, conditional on the next two prints."
The protocol then runs a structured challenge: one member is assigned to argue the disinflation stalls, forcing the others to answer the strongest version of the opposing case rather than a strawman. The output is not a new forecast but a calibrated one — confidence brought into line with warrant given the stakes, and the one claim whose gap most threatens the decision made explicit before the vote rather than after the miss.
How it works¶
- Pull the load-bearing claims. Take the beliefs the decision actually rests on (often from a matrix or brief) rather than auditing everything.
- Read confidence against warrant. For each, compare the stated confidence to the strength of the warrant behind it, and name any gap in either direction — overconfidence or an underused strong claim.
- Scale the bar to the stakes. Set how much warrant a given confidence requires by what being wrong would cost; the same evidence licenses more confidence on a reversible call than on an irreversible one.
- Convene the challenge. Assign someone to argue against the most-protected claims, so the alignment judgment survives contact with a real opposing case instead of the room's consensus.
The distinguishing discipline is that it is a point-in-time adjudication by people — it decides whether today's confidence is earned, not whether yesterday's warrant has since decayed.
Tuning parameters¶
- Stakes multiplier — how steeply the warrant bar rises with consequence. A steep curve enforces caution on big calls but can freeze routine ones in bureaucracy; a flat curve moves fast but under-guards the decisions that matter most.
- Claim selection — how many claims the review covers. Reviewing only the top few is fast and focused but can miss a quiet premise; reviewing all is thorough but dilutes attention.
- Challenge intensity — from a light devil's-advocate prompt to a formal assigned-opposition round. Harder challenge surfaces more but costs time and can bruise; too soft and the protected claims sail through.
- Adjudication authority — whether the review can compel a confidence change or only recommend one. Binding reviews bite but can be resented; advisory ones preserve goodwill but are easy to ignore.
When it helps, and when it misleads¶
Its strength is catching the specific failure the archetype targets — confidence that outruns warrant on exactly the claims a decision leans on hardest — and doing it before the decision, with a real challenge rather than a private doubt. Done well it is a calibration exercise: it narrows the gap between how sure people sound and how sure the evidence permits.[1]
It misleads when the meeting becomes theater — a challenge round performed for the record while the conclusion is foregone — or when a dominant voice sets the "stakes" to justify the confidence they already hold. It can also over-correct into blanket timidity, downgrading every claim until the group can no longer act. And it is a snapshot: it certifies alignment as of today and says nothing about whether the warrant will still hold next quarter. The guarding discipline is to assign genuine opposition (not a volunteer who agrees), fix the stakes bar before the claims are argued, and hand the time dimension to a decay review rather than pretending one alignment check is permanent.
How it implements the components¶
Claim-Confidence Warrant Review realizes the alignment-and-challenge components — the adjudicating side of the audit:

It does not track whether a once-adequate warrant has gone stale over time (warrant_decay_monitor, audit_cadence_and_owner — that is its near-twin Warrant-Decay Review); the difference is that this review judges whether today's confidence is earned, while the decay review watches whether yesterday's warrant still holds.
