Multichannel Rehearsal or Walkthrough¶
Rehearsal procedure — instantiates Lead-Support Channel Orchestration
Runs the whole channel bundle end to end before go-live to expose collisions, missed handoffs, and overload the static plan hid.
A Multichannel Rehearsal or Walkthrough is a live, end-to-end dry run of the entire channel bundle before the real event, done specifically to surface the failures that only appear when every channel operates at once, in real time, together. A matrix, a score, and a cue sheet can each be individually correct and still collide on the night — a handoff that reads clean on paper is missed in the room, two support lanes that were fine in isolation overwhelm the lead when both fire, a phase change no one notices. The rehearsal is the mechanism that makes those emergent, interaction-level failures happen early and cheaply, in front of a watching team, so they can be fixed before an audience meets them. Its defining move is running the whole thing at once — interaction failures over component correctness.
Example¶
A launch team runs an integrated simulation before a crewed rocket launch. The "bundle" is a control room of channels: the flight director's voice loop leads, while telemetry displays, the weather officer, the booster and guidance controllers, and the public-affairs commentary all support across a tightly phased countdown. Every console has been checked alone. The integrated sim runs the whole count as if it were real, including an injected anomaly. Three interaction failures surface that no single-console check could: at the T-minus poll the handoff of the lead from the launch director back to the flight director is stepped on because two controllers key their loops at once; when the anomaly hits, four consoles call in simultaneously and the flight director cannot tell which is the emergency; and a routine status callout lands on the same beat as the critical "go" and masks it.
None of these live in any one console's plan; all three live in the interaction. The sim exposes them, the team fixes the handoff marker, thins the anomaly-time traffic, and re-times the status callout — before a real vehicle is on the pad.
How it works¶
- Run it whole and in sequence. Every channel operates together, in real time, through the actual phases — the point is the interaction, not any single lane.
- Watch the handoffs. Confirm each planned transfer of the lead is recognizable and clean in the room, not just marked on the sheet.
- Stress the load. Inject the busy moments — the anomaly, the crowded transition — and see whether the receiver can still find the figure when several channels speak at once.
- Have receivers there. Someone in the receiver's role follows the run and reports what they could and could not track, turning the rehearsal into a live perception check.
Tuning parameters¶
- Fidelity — a low-key talk-through versus a full dress rehearsal with real equipment. High fidelity surfaces more real collisions but costs far more to stage.
- Injected stress — how many and how severe the anomalies fired during the run. Hard injects find the dangerous interactions; too many turn the rehearsal into chaos that teaches nothing.
- Repetition — one pass versus repeated runs. Repetition drills the handoffs to reflex but risks rehearsing in workarounds instead of fixing root causes.
- Observer role — whether a stand-in receiver participates and how their feedback is captured. A real observer catches what the operators, busy running, cannot see.
When it helps, and when it misleads¶
Its strength is that it finds emergent failures — the collisions, masked cues, and fumbled handoffs that live only in the interaction of channels and are invisible to any component-level check — while they are still cheap to fix.
Its failure mode is that a rehearsal can normalize what it should catch: run the same flawed sequence enough times and the team stops seeing the workaround as a problem and starts treating it as how things are done — Diane Vaughan's normalization of deviance, where repeated tolerance of a small deviation makes it feel acceptable.[n1] The classic misuse is rehearsing only the happy path, so the very moments that need a dry run — the anomaly, the crowded handoff — are never exercised. The guarding discipline is to inject the hard cases deliberately, to fix root causes rather than drill around them, and to keep a fresh observer who has not been desensitized by prior runs.
