Maps every channel to a lead or support role across states, so at each moment the receiver knows which single channel to follow first.

A Primary/Secondary Channel Matrix is a grid whose rows are the channels in play and whose columns are the moments, modes, or audiences of the piece; each cell declares whether that channel is the lead or merely support right then. Its whole job is to settle one question and only that question: at any given moment, which single channel is the figure and which recede to ground? It is a roster-level decision. It does not say what a channel means, how loud it should be, or exactly when a cue fires — it says which channel the receiver should follow first, state by state, so the figure-ground relation is decided by design instead of left to whoever happens to be loudest.

Example

A regional network broadcasts a basketball game. The channels on the truck's roster are play-by-play commentary, the color analyst, the live camera cut, the scorebug, instant replay, the crowd microphones, and a betting-odds ticker. The producer lists them all — including the two nobody thinks of as "channels," the crowd mics and the ticker — down the rows. Across the top go the game's states: live play, replay/break, highlight package, breaking injury. Now the cells get filled. During live play, the live camera and play-by-play lead; the scorebug and crowd mics support. During a replay, the analyst's voice and the replay clip take the lead while the live camera drops to support. When a player goes down, a graphics lower-third and the analyst lead, and the ticker is cut entirely.

The setup takes twenty minutes before air. The payoff is in the truck at 8:47 p.m., when the director never has to guess: the matrix already says that in breaking injury state the ticker is off and the analyst leads, so two channels never both fight to be the figure while the audience is trying to follow a stretcher.

How it works

  • Enumerate the whole roster, deliberately including the invisible lanes — background music, status lights, tickers, ambient mics — that get left off casual lists and then hijack attention.
  • Enumerate the states at a granularity the piece actually switches between: phases, modes, tasks, or audience segments.
  • Fill each column with exactly one lead. The rule that makes the matrix work is the one-lead-per-state constraint; two figures in a column is precisely the ambiguity the tool exists to forbid.
  • Mark the rest as support and leave the details — what each support does, its level, its exact timing — to the mechanisms that specialize in those.

Tuning parameters

  • State granularity — coarse (a few big modes) versus fine (many short phases). Finer catches more transitions but multiplies cells and invites analysis paralysis.
  • Lead stability — fixed lead throughout, a phase-specific lead, or a receiver-specific co-lead. More flexibility fits varied audiences but weakens the single-figure guarantee.
  • Channels-live ceiling — how many channels may be "on" at once in any state. A low ceiling protects the figure; a high one preserves richness at overload risk.
  • Audience columns — whether to split columns by receiver (a novice's lead may differ from an expert's), trading uniform authoring for tailored clarity.

When it helps, and when it misleads

Its strength is that it eradicates the ambiguous-lead failure at the root: every moment has a named figure, and the figure-ground relation the eye and ear will resolve is settled on purpose rather than by accident of salience.[n1]

Its failure mode is that the matrix is static and roster-level, so it can be perfectly correct on paper while the real collision lives in timing or loudness — dimensions it deliberately does not touch. A team that treats the filled grid as the finished design gets false comfort: the assignments are right, yet a support cue still lands a beat late and reads as contradiction. The classic misuse is answering "who leads" and stopping there. How it implements the components

Notes
